What's the offset to the middle wand, and how close do you get to the cameras to crash expression?

With regard to the intensity, are you using strobe or continuous mode for the IR LEDs? Strobed will put out too much light, even at intensity 1. For proper calibration you should be using continuous mode with a low intensity.
